For my experience, I would perfer to create a new 2012 R2 then upgrading existing 2012 VM.

@Vivian - I appreciate your advise to create a new 2012 R2 VM rather than upgrading an existing one. However, this might not be a reasonable option for a lot of scenarios where you have existing production VMs that you can't simply recreate.
So the question remains - what is the recommended way to upgrade to 2012 R2 - an upgrade that seems essential especially noting that a VM runs 30% faster (see this blog post http://weblogs.asp.net/scottgu/archive/2013/10/18/windows-azure-announcing-support-for-windows-server-2012-r2-some-nice-price-cuts.aspx)
